Here are some of the improvement actions on my project:
1. Make the verification run and the actual process parallel.
2. Eliminate WIP planning.
3. Reduce WIP for the workstation with greatest incremental cost from 1 week to 1 day.
4. Reduce distance between workstations.
5. Pull from demand, not push products based on a forecast.

Zen,

Congratulation again!

Had enjoyed about your presentation, I have some sharing with you based on my actual case.

Since our manufacturing background is more or less the same which is in PRC - DG and works with Chinese / DG people.
You know after those staffs especially LOCAL STAFFS understood Lean and worked hard on improvements especially on LT/ WIP portions.
They may ignore on the quality sometimes. Hence, please be kindly reminded.
It is because I saw one improvement point on your presentation is to simplify the quality audit process based on some statistic result support which my side also had before. Hence, some big quality problems occurred. For example, a case that operator wanted faster speed, so shortened a soldering time on manual soldering process that caused insufficient solder inside product meanwhile Visual inspection is PASS. This is the potential problem behind.

In summary, it is suggested to control their emotion especially in working level. DON'T OVER EXCITE. We need to keep them highlight on Lean also considers/ includes good quality.
I think you must have this quality sense based on your 6Sigma background.
Anyway, this is my feeling sharing as I was experienced on local employees' over focus on LT/ WIP kaizen.

Hope your staffs haven't given you such kind of surprise.

Ni hao, Tom,

Thanks for the comment. I really appreciate it. It took a long
time before the management team in DGLF came to accept that because the statistics show a historically good yield, there's no need to
run samples before the rest of the lot is processed. But after much
convincing and implementation, we're constantly monitoring and
running hypotheses tets so as to keep the level of quality as
before, if not better.

But you're right, there is a possibility that too much focus on
WIP reduction may result to quality concerns. Yes, there's also a
good opportunity for our team to simplify the quality assurance
process. I'll keep your warning in mind for all future improvements.
